As a project manager of construction enterprise, we shall spend most of time of a year outside on construction and have a lot of work to do. Dealing with a good relationship outside between workers and peasants, harmonize relationship with government departments, coordination of party A and supervisor, organizing construction and making Safety and quality for sure, concerning for staff accommodation. Definitely, it is really hard for us to do the job, but no obvious achievements. How to solve these problems? To be a qualified project manager, in my point of view, there are several factors as follow:

 

1.  Make sure that project construction will be completed and satisfy owners, (the satisfaction of company and staff), which is a basic mark to check and measure whether the project management is successful or not. Project manager shall be clear in train of working thought and would have good idea about their work, every job shall make pre-planning , plan, precognition ,prefabricate and controllable , and cannot blind do where you don’t want to do like fire fighter .

 

2.  Strengthen the management of field civilized construction, try to place facility tidy in order, keep environment hygiene and clean and follow the principle of “worksite  is market ”. Lead staff to build up good imagine of ZhongTuo in the future by getting started from site and making an example .

 

3.  Do preparatory work very well before operation , take advantage of various company resources to reduce site prefabrication and the working capacity of procurement , try the best to pre-produce and purchase home .

 

4.  To check pre-project construction after awarded the project including content of contract, field geographical environment survey, operation condition, pipelines condition, etc. Leading team to be right track, make project successful, and cultivate talents

 

5.  Establishing great project management team, clear work, making responsibility clear in detailss , knock for knock,  errand will cover everybody, everybody will cover each errand. There is at least a meeting held to all the staff each week to unify thought and cognition, strengthen the work of communication and coordination between team members

 

Make elaborate construction scheme according to combination of contract and field condition. Make precautionary measure in place for the quality, safety, time limit and control point of the risk.

 

7.  Make project stage goal and overall objective control scheme of the project by orderly prioritization and working plan, the overall objective shall be divided into main working commission and capacity to confirm progressing control point of phased objective image , namely , the working plan of every day, every week and every month.

 

8.  It is combination of realizing and completing each regulation of project management to make project construction finished smoothly in accordance with company

Regulation. Restrict staff and do work by Regulation , establishing rewards  and motivation system , take use of economic level of “reward or punishment”

 

9.  Timely decide to deal with the adjustment of construction scheme, transfer of staff member, adjustment of position, machine tools, goods and materials procurement, equipment matching in accordance with company procedure

 

10. Put safety construction in the first place, take field regulation management and safety protection , maintenance  in order to firmly establish the philosophy of“worksite is also market”

 

11. Take the Reinforcement of project fund management, project cost control in charge. Take the life of the staffs seriously, and at the same time make meals expenditure public every week.

 

12. The assignment of the jobs should be clear and definite and never be ambiguous. And show subordinates, staffs and executors what we are doing in this project (or day), and how it to do, who will do and to what a level (standards, amounts and time schedules), i.e. specify the targets to be achieved, the posts to be assigned, the personnel required, the person in charge and the time schedules.

 

13. We should develop all the strength of our team (everybody), mobilizing everybody’s initiative. And make an issue of the connotation and extension of that three words,” people, capital and property”.

 

14. Working process of the project manager:

Firstly, take the responsibility of the preparation, assignment and implementation of the jobs. Secondly, supervise the rectification and awards and punishments of the problems of the project. And then communicate and coordinate with relevant parties, and then take charge of the feedback and revision, summarization and improvement of the information.

 

15. Take the fulfillment of the obligation and the supervision of the execution of the contract in charge, and then timely deal with the advance payment and progress payment of the project. In the mean time take the site visa, handing over of the project, and the organization and filing of the as-build documents into account.

 

16. Communicate patiently with the staffs about their thinking. Make their (or their family) basic information clear and find their needs out. Hear the proposals and suggestions of staffs, helping them out of practical difficulties and make it thoughtful and considerate, and the same time make full use of their talents. It is important that we should have confidence and determination in our job initiatively and thankfully. In a word, the conformity of understanding can make everything smooth, and the unity of thinking.

 

17. Setting example and taking lead is very important to the project managers. If ask the staffs stop doing the jobs, we shall stop first.

 

18. Work report and message feedback is very important. We should give report to first party and supervisor about our routine jobs periodically. The particular and urgent matters should be reported immediately. All the tasks, huge or small, should get the response from relevant parties, obtaining the understanding and cooperation of the first party and supervisor. We should communicate with first party and supervisor in time, courageously and skillfully.
